What we actually look for when vetting data and DevOps engineers

What generic technical screening misses in data and DevOps roles, and what actually matters before an engineer is introduced.

What matters

  • Data and DevOps roles break when vetting is generic, because the actual failure modes are different from software feature work.
  • The useful signal is usually judgment, communication, and production reasoning rather than trivia or algorithm performance.
  • The right screen changes with the environment the engineer is joining, especially in regulated or security-sensitive teams.

One of the fastest ways to make a technical staffing process look better than it is is to run the same screening motion across very different roles.

On paper, that can still look rigorous:

  • resume review
  • recruiter screen
  • general technical interview
  • coding test
  • client intro

The problem is that this tells you very little about how someone will operate once they are inside a real data or DevOps environment.

Data engineers and DevOps engineers do not usually fail for the same reasons as feature-oriented software engineers. The work is different. The interfaces are different. The operational consequences are different. So the signal you need from vetting is different too.

Data roles fail in production, not in abstract

A generic screen tends to over-index on broad programming competence and under-index on production judgment.

For data engineering, the useful questions are usually closer to these:

  • Can this person reason about messy upstream data and downstream business consequences?
  • Do they understand what happens when a pipeline is technically “working” but semantically wrong?
  • Can they explain tradeoffs around freshness, observability, backfills, and schema change?
  • Do they think clearly about the systems around the pipeline, not just the transformation code itself?

That is why a narrow LeetCode-style signal is usually weak here. Plenty of people can pass a generic coding test and still create serious risk in a production data environment because they have not had to think in terms of data contracts, operating burden, or stakeholder impact.

DevOps roles fail at judgment under pressure

DevOps and cloud roles are even easier to screen badly.

The trap is to test for tool familiarity instead of operational reasoning.

Someone can name services, describe Terraform modules, or talk comfortably about CI/CD and still be weak where the job actually gets hard:

  • diagnosing production failures with incomplete information
  • understanding how release design affects risk
  • making pragmatic tradeoffs under time pressure
  • communicating clearly when the right answer is “stop the rollout” or “this needs a safer path”

In other words, the useful signal is not whether the person has touched Kubernetes, Terraform, GitHub Actions, or Datadog. The useful signal is whether they can reason through real operating situations without becoming reckless, vague, or dependent on a perfect setup.

We care more about how someone thinks than whether they memorize the right keywords

This is where generic staffing processes often go wrong.

They optimize for searchable matching:

  • cloud
  • infrastructure
  • pipelines
  • ETL
  • observability
  • CI/CD

That is enough to build a candidate list. It is not enough to decide whether someone should be trusted inside a production team.

For Silicon Development, the stronger signal usually comes from:

  • how clearly someone explains tradeoffs
  • whether they ask clarifying questions early
  • whether their default posture is careful or hand-wavy
  • how they reason about failure, not just success paths
  • whether they can translate technical risk into plain language

That matters because most clients are not buying isolated task completion. They are buying a lower-overhead path to adding capacity inside an existing engineering environment.

The environment changes the screen

This is the part that generic screening misses most often.

A good data engineer for a startup analytics stack is not automatically the same thing as a good data engineer for a healthcare platform with stricter controls. A useful DevOps engineer for an internal product team is not automatically the same thing as a useful DevOps engineer for a client-facing system with tighter audit expectations.

The screen has to account for the environment:

  • What kind of production pressure will this person operate under?
  • How much independence will the role need?
  • How sensitive is the data or infrastructure?
  • How expensive is a vague answer or a careless assumption?

That does not mean the engineer needs domain-specialist credentials for every role. It means the evaluation has to account for how the team actually works and what kinds of mistakes are tolerable.

Communication is part of the technical signal

For these roles, communication is not a soft extra.

In data and DevOps work, a large share of the job is making invisible systems legible:

  • explaining what broke
  • clarifying what changed
  • outlining risk
  • raising a blocker before it becomes a larger incident
  • helping product or engineering leadership understand the actual tradeoff

An engineer who is technically competent but vague under pressure will still create management drag. That is especially true in distributed teams. If the person cannot explain a messy production situation clearly, the client absorbs the uncertainty.

That is why we treat communication quality as part of the technical evaluation, not a separate HR check.

What we are trying to avoid

The vetting process is not just about finding good people. It is about avoiding expensive bad introductions.

For data and DevOps roles, the bad introduction usually looks like one of these:

  • the engineer seems strong in the interview but needs too much translation once the work starts
  • the engineer knows the tools but not the operating tradeoffs
  • the engineer can execute a narrow task but cannot reason well in ambiguity
  • the engineer avoids surfacing risk until the situation is already expensive

Those are not cosmetic misses. They create real cost in review time, incident response, onboarding drag, and management overhead.

The real bar is whether the client should trust the signal before the first call

By the time a client meets someone, they should not be starting from zero.

They should already have a practical read on:

  • where the engineer is strong
  • where the risk is
  • what kind of environment the engineer is likely to do well in
  • why the match makes sense for that role

If the client still has to do a full first-pass screen from scratch, then the vetting did not do enough useful work.

That is the bar we care about.

The article can narrow the decision. The role still has to work inside the actual team.
